Mortal Shell 2 weapon upgrades do not start from a menu. Open the chest in the first beacon encounter, take the actuator, and give it to Franz at Marrowkeep. His weapon-upgrade machine stays locked until that handoff.
The beginner guide places this stop in the first hour. This page is the system: what must be delivered, what turns on, and what “maxed” means later.

Do not leave the first beacon encounter without opening that chest. Optional fights and long detours wait; this item does not.
What Franz turns on
Franz is the Marrowkeep NPC who receives the actuator. After the handoff, his machine is the place you take a weapon to invest in it.
If the machine does nothing:
- Confirm the actuator is still in your inventory.
- Talk to Franz again and complete the handoff.
- Do not assume you need a different weapon, a new Shell, or a boss kill first.

The Tarforge milestone
Taking one weapon all the way is a named step: max it out at the Tarforge. That is the completion mark for a single weapon, separate from collecting every weapon or every sidearm.
Those later collections live on the achievements page. This page only needs the distinction:

Do not treat tarstone leveling as the same system. Stones have their own page family under Tarstones. How they unlock and rank is on tempering. Weapon upgrades are the Franz machine and the Tarforge finish.
Upgrade materials
The machine is the sink. Materials are whatever the game asks for once Franz is online. There is no separate “upgrade shop” you have to discover before the actuator handoff.
Do not skip Franz because you are still hunting materials. The lock is the actuator, not a missing ore name.
Common mistakes
- Walking out of the first beacon encounter without the chest. The actuator is in that chest, not on a later vendor.
- Thinking a new Shell or boss unlocks upgrades. Franz is waiting on the actuator.
- Confusing weapon upgrades with tarstone ranks. Different systems, different pages.
- Treating “max one weapon” as “unlock every weapon.” The Tarforge finish is one weapon taken all the way; the collection achievements are a later checklist.
